01 / Understand the relationship
The idea behind the work
A professional quote is a teaching tool for the shop as much as a decision tool for the client. It makes the scope and cost visible now, then gives you a structure for improving the next estimate with real job data.
- Markup
- Profit contribution expressed as a percentage of the selected cost base.
- Margin
- The difference between price and the selected cost base, expressed as a percentage of price.
Build the cost base before choosing the selling price
Start with a clear scope, current material costs, realistic labor, shop recovery, waste, delivery or installation, and any special risk. A price becomes easier to explain when the work already has a visible home.
Make scope and next steps easy to understand
A quote should make the deliverable, assumptions, exclusions, timing, and next decision clear. That protects both sides from treating an early estimate as an unlimited promise.
Use actuals to improve the next job
After the work closes, compare what you planned with material consumed, labor recorded, rework, timeline, and client-requested changes. This turns one completed project into evidence for the next one.
Keep these foundations in mind
- An estimate is the internal plan; a quote is the client-facing decision with visible scope and boundaries.
- Materials, waste, labor, shop recovery, risk, and profit need separate homes before a selling price is chosen.
- Actual results are evidence that improves the next baseline.
02 / Work through an example
A 25% markup is not a 25% margin
Illustrative cost: $200 materials + $240 labor + $60 allocated overhead = $500. Assume labor does not already include that overhead. Fees, taxes, and other costs are outside this example.

Compare markup with margin
Keep cost constant. Predict which formula produces the higher price for the same percentage.
Illustrative pricing math. Cost must include the relevant cost base once; taxes, fees, and unlisted costs are not added by this exercise.
Markup multiplies cost by 1 + 25/100. Target margin divides cost by 1 − 25/100. Same percentage, different denominator.
03 / Put it to work
A small, deliberate practice session
Start with the paper or screen review in “Before you begin.” Only proceed to physical work when you have the instruction, equipment, and controls for that operation. Do not rush to match a reading-time estimate.
- Choose a recent small project and rebuild its estimate line by line.
- Write the client-facing scope, assumptions, exclusions, and next step in plain language.
- Compare the planned hours and material with the actual job, then name one change for the next quote.
Common mistakes to watch for
- Pricing only the visible bench time.
- Treating a verbal estimate as an unlimited scope promise.
- Completing a job without recording the rework, waste, or change requests that reduced margin.
